What Doesn’t Work for AI Visibility (And Why You’re Probably Wasting Your Time)

Every B2B SaaS company wants to show up when potential customers ask ChatGPT, Perplexity, or Google’s AI for software recommendations.

Unfortunately, most of what people are doing to “optimize for AI” is complete nonsense.

We’ve watched SaaS companies burn thousands of dollars on AI visibility tools that promise to track their “AI ranking position.” We’ve seen content teams rewrite entire blogs to sound more “AI-friendly,” only to see zero impact. We’ve talked to founders convinced they need to stuff their pages with entity names and schema markup to win at AI search.

None of it works.

But why? 

AI search is probabilistic, not deterministic. According to SparkToro research analyzing 2,961 prompts across ChatGPT, Claude, and Google AI, there’s less than a 1% chance you’ll get the same list of brand recommendations twice for the identical query. This means traditional “ranking” strategies are useless, AI visibility tools selling you position tracking are selling snake oil, and most of the “AI SEO” advice floating around is solving the wrong problem.

Here’s what actually works:

Everything else is theater.

Let’s break down the specific tactics that don’t work, why they fail, and what you should do instead.

Myth #1: You Can Track and Optimize for AI “Rankings”

This is the big one. The foundational misunderstanding that’s spawned an entire industry of expensive, useless tools.

What People Are Doing

SaaS companies are paying $300-500/month for AI visibility tools that promise to track their “position” in ChatGPT or Perplexity results. 

They’re monitoring whether their CRM software ranks #3 or #7 when someone asks for “best CRM for small businesses.” They’re even creating dashboards showing their “AI ranking” over time, just like they used to do with Google rankings.

Why It Fails

AI models are probability engines that regenerate answers every single time.

When SparkToro tested this, it ran 2,961 prompts across multiple AI platforms. The results were brutal:

  • Less than 1 in 100 chance of getting the same brand list twice
  • Less than 1 in 1,000 chance of getting the same list in the same order
  • Even the length of recommendations varied (sometimes 3 brands, sometimes 10)

According to Semrush’s analysis of 248,000 Reddit URLs cited in AI responses, the threads most frequently cited aren’t the ones with high engagement. They’re often older posts with fewer than 20 upvotes and minimal comments.

In other words: AI doesn’t have rankings. It has probabilities.

The Real Impact

A SaaS tool called Zapier appeared in 21% of software-related AI prompts analyzed by Semrush—the most-cited domain in the entire category.

But Zapier ranked #44 for actual brand mentions.

Translation: AI trusted Zapier’s content enough to cite it constantly, but that didn’t translate into Zapier being recommended as a solution. The AI was using Zapier’s pages as sources while recommending competitors.

What to Do Instead

Stop chasing “position” when it comes to AI. Start tracking visibility frequency: how often your brand appears at all across multiple prompt runs.

If your project management software shows up in 40 out of 100 AI responses for “best project management tools,” that 40% visibility rate is meaningful. Whether you’re listed first, third, or seventh in any given response is random noise.

Myth #2: Writing “For the AI” Instead of For Humans

The second most common mistake we see: content teams completely restructuring their writing to sound more “AI-friendly.”

What People Are Doing

Companies are publishing content that reads like it was written by a robot for robots:

  • Overly formal, encyclopedia-style tone everywhere
  • Excessive definitions (“X is a term that means…”) in every paragraph
  • Hyper-structured content with rigid formatting
  • Weirdly clinical language that no human would actually use

We’ve seen SaaS companies rewrite perfectly good blog posts to remove personality, add more “entity mentions,” and structure everything like a Wikipedia entry.

Myth #3: Optimizing for Prompt-Like Queries

This one’s particularly painful to watch because it makes content nearly unusable.

What People Are Doing

Entire articles built around long, awkward queries like:

  • “What is the best workflow automation software for enterprise SaaS companies in 2025 that integrates with Salesforce”
  • “How do I choose between Asana and Monday.com for remote team project management with budget under $500/month”

Headings written as full prompts everywhere. Blog titles that read like someone talking to ChatGPT.

Why It Fails

AI systems decompose queries into concepts, not exact phrasing.

According to Search Engine Journal, the semantic similarity between human-written prompts asking for the same thing was extremely low (around 0.081).

People phrase the same intent in dramatically different ways. One person asks “best CRM,” another asks “what CRM should I use,” another asks “CRM recommendations for small business.”

Prompt-stuffed headings don’t add semantic depth or authority. They just make your content harder to read.

What to Do Instead

Focus on entity coverage, clear relationships (who/what/why/how/when), and first-hand expertise.

The AI understands that “CRM software,” “customer relationship management platform,” and “sales tracking tool” all relate to the same concept cluster.

You don’t need to stuff every variation into your headings.

Myth #4: Chasing “LLM Keyword Density”

Yes, this is real. People are (still) doing this. Unfortunately, as people test to see what makes LLMs happy, they do so by reviving long-dead SEO techniques. 

What People Are Doing

SaaS companies are:

  • Repeating entity names excessively (“HubSpot is a CRM. HubSpot provides marketing automation. HubSpot integrates with…”)
  • Stuffing “related concepts” unnaturally into content
  • Trying to mirror how ChatGPT writes, assuming that’s what ChatGPT wants to read

Why It Fails

LLMs don’t rank pages based on term frequency.

Google’s systems already understand synonyms and concept clusters. Saying “customer relationship management software” twelve times doesn’t make you more authoritative on CRMs.

Repetition doesn’t equal understanding.

Content quality tanks. Pages look spammy to both humans and machines. This may come as a surprise, but people actually want to enjoy the content that they read, and if that copy sounds like it was written by Kronk, it doesn’t go over well.

Write naturally, use synonyms when they make sense, and focus on comprehensive coverage rather than keyword repetition.

Myth #5: Publishing Ultra-Thin “AI Answer Pages”

The logic here sounds reasonable: make your page the perfect, concise answer so the AI just quotes you directly.

It doesn’t work.

What People Are Doing

Creating 300-500 word pages designed to “be the answer”:

  • No examples, no nuance, no point of view
  • Just clean, generic summaries
  • Stripped of personality and brand voice
  • Optimized to be quotable

Why It Fails

AI Overviews and LLM responses pull from deep sources, not shallow ones.

According to Sellers Commerce, AI Overviews average 157 words and cite 5-6 different sources. They’re synthesizing comprehensive information from multiple places.

Thin pages don’t demonstrate experience or trustworthiness. They’re easy for the AI to replace, not cite.

The Real Impact

The better your page is at being generic and replaceable, the less likely it is to be referenced.

When Semrush studied which Reddit threads got cited most in AI responses, they found that Q&A threads dominated—over 50% of cited Reddit content came from discussion threads with multiple perspectives and detailed explanations.

What to Do Instead

Not quick, thin answers. Real conversations with depth.

For B2B SaaS, create comprehensive resources: detailed case studies with actual results, in-depth product comparisons with pros/cons, and technical documentation that demonstrates genuine expertise.

Myth #6: Mass-Producing AI-Generated Content at Scale

This one’s tempting because it feels like you’re fighting fire with fire.

What People Are Doing

Publishing hundreds or thousands of AI-written pages with:

  • Minimal human editing
  • Same structure across every page
  • No unique data, insight, or experience
  • Volume as the primary strategy

Why It Fails

Pattern repetition is easy for AI systems to detect.

When there are no unique signals—no proprietary data, no first-hand experience, no recognizable brand voice—the content blends into background noise.

AI systems don’t “reward volume.” They look for authority and trustworthiness.

The Real Impact

Scale only works when paired with strong human review and unique inputs.

Google has historically rewarded content with “real experts” and “insight-driven style” outperformed generic content.

If you’re creating something different, you’re just creating traffic dilution, not growth.

Focus on quality and uniqueness over volume.

Myth #7: Schema Spam for “AI Visibility”

Schema markup is useful. Schema spam is not.

Myth #8: Assuming Consistency Across AI Platforms

A lot of companies optimize for Google AI Overviews and call it a day.

That’s leaving money on the table.

Ignoring Bing, ChatGPT Search, Perplexity, Claude, and other AI platforms.

Myth #9: Treating AI Overviews Like Featured Snippets 2.0

This mistake comes from trying to apply old SEO frameworks to new technology.

Trying to “win position zero” in AI Overviews:

  • Short, clipped answers optimized for extraction
  • Over-formatted content designed to be quotable
  • Focusing on being “the answer” instead of “a trusted source”

Why It Fails

AI Overviews synthesize information from multiple sources. They don’t quote a single source like featured snippets did.

AI Overviews pull from 5-6 different sources and generate original text.

For B2B SaaS, this means: comprehensive product comparisons with pros/cons, detailed case studies with real results, and in-depth technical documentation will outperform thin “quick answer” pages.

Myth #10: Relying on AI Visibility Tools as Your Primary Strategy

AI visibility tools can be useful for monitoring. They’re not a strategy.

What People Are Doing

Paying $300-500/month for tools that promise to:

  • Track your “AI ranking”
  • Show your “visibility score”
  • Monitor competitor positions
  • Provide optimization recommendations

Then treating those metrics as KPIs and optimizing content based solely on what the tool says.

Why It Fails

According to SparkToro’s research, AI models tailor responses based on:

  • User location
  • Search history
  • User preferences
  • Even the tone of the query

On top of that, they constantly update and regenerate outputs.

Most AI visibility trackers work by running prompts through LLM APIs—which often return different results than what actual users see.

The Real Impact

There are almost too many variables when it comes to brand visibility in LLMs. It makes it nearly impossible to get a perfectly accurate and consistent picture of how you’re performing. 

These tools can’t reliably surface real user prompt data (due to privacy and platform limitations).

What to Do Instead

Use these tools for understanding whether you’re visible at all, tracking broad trends over time, and identifying topic gaps where competitors appear but you don’t.

Not for obsessing over whether you’re position 3 vs position 5, or treating your “AI visibility score” as a primary KPI.

For B2B SaaS specifically, better metrics include:

  • Branded search volume (are more people searching for you after AI mentions?)
  • Citation frequency (how often do you appear as a source, even if not recommended?)
  • Share of voice in your category (out of 100 responses, what % mention you at all?)

What Actually Works for AI Visibility

Here’s what we’ve seen actually move the needle for B2B SaaS companies:

  • Strong Entity Authority: Be genuinely good at what you do and make sure the internet knows it. Original research, unique data, proprietary frameworks—these can’t be easily replicated.
  • First-Hand Experience and Examples: Case studies with real numbers. Screenshots of actual processes. Specific examples from actual customer implementations. AI systems prioritize content that demonstrates genuine expertise.
  • Consistent Messaging Everywhere: When your value prop, features, and positioning appear the same way across your website, G2 reviews, Reddit discussions, and industry publications, AI treats that consistency as “high-confidence” information.
  • Brand Mentions Across the Web: The more places you show up—Reddit, industry blogs, review sites, news articles—the more likely AI is to surface you. HubSpot appears in AI responses because people discuss HubSpot everywhere.
  • Content That’s Genuinely Useful Even If AI Didn’t Exist: If your blog posts, documentation, and resources are actually helpful to humans, AI systems will recognize that value. Stop optimizing for algorithms and start optimizing for people.

Basically: AI search rewards the same things classic SEO claimed to reward—but now it actually means it.

The companies winning at AI visibility aren’t the ones gaming systems or buying expensive tracking tools.

They’re the ones building genuine authority, maintaining consistent presence across platforms, and creating content that’s actually worth citing.
